Most HubSpot onboarding guides are written for a 10-person SaaS sales team. A manufacturer or distributor rolling out HubSpot has different problems: an ERP to connect, reps who've never used a CRM, and a sales process nobody's written down. Here's the 90-day checklist built for that reality.
Days 1–30: Foundation
- Define your pipeline stages. Write down what actually happens between first contact and closed-won at your company — don't import HubSpot's default stages unchanged.
- Clean and import your existing data. Dedupe companies and contacts before they land in HubSpot, not after.
- Set up core properties. Territory, product line, account tier, and lead source, at minimum — the fields your routing and reporting will depend on.
- Connect your forms and lead sources. Website forms, trade show lists, and phone leads should all land in HubSpot the same way.
Days 31–60: Process and Routing
- Build lead routing rules. Existing customers to their owner, new business by territory and product line (see lead routing for distributors).
- Set a response-time standard and alerts. Decide your target and build the workflow that enforces it (see speed to lead for B2B manufacturers).
- Start the ERP connection. Even a basic one-way sync of order status is worth more than none at launch.
- Train reps on the minimum viable workflow. Logging activity, updating stages, and using tasks — not every feature HubSpot offers.
Days 61–90: Reporting and Adoption
- Build your core dashboard. Pipeline coverage, response time, and win rate, visible to the whole team (see the RevOps metrics guide).
- Audit data quality weekly. Catch bad habits before they become permanent.
- Review adoption, not just activity. Are reps actually using the CRM, or working around it in spreadsheets?
- Set the next 90-day priorities. Onboarding doesn't end at 90 days — it hands off to continuous improvement.
The Mistake Most Rollouts Make
Trying to build everything before launch. A manufacturer that waits six months for the "perfect" HubSpot setup loses six months of adoption momentum. Launch with the basics working, then build the rest with real usage data in front of you.
Frequently Asked Questions
How long does HubSpot onboarding take for a manufacturer?
A focused rollout can have the basics live in 30 days, with routing, reporting, and ERP connection following over the next 60. Full ERP integration and process refinement often continue well past 90 days.
What's the biggest onboarding mistake?
Importing default pipeline stages instead of mapping your actual sales process first. Everything downstream — routing, reporting, forecasting — depends on that being right.
Do reps need extensive training?
Start with the minimum workflow reps need daily: logging activity, moving deals, using tasks. Add advanced features after adoption, not before.
